How we work
Diagnose the work first. Build only what the evidence supports.
Tracework runs a defined sequence: a Diagnostic to understand one commercially important workflow, a focused implementation of the smallest useful change, then managed improvement.
Start with one real workflow. Keep the people, systems and judgement that matter.
After you make contact
Three steps before anything is built.
01
A short first conversation
One workflow, in your language. What it produces, who is involved, where it stalls and what it costs when it goes wrong. No demo, no platform pitch.
02
A scoped Diagnostic
A defined piece of work with a clear brief, the contributors we need access to, and the questions we intend to answer.
03
A decision, documented
A recommendation you can act on internally — including a recommendation not to build yet where that is the honest answer.
The Diagnostic
A structured investigation of one workflow.
The Diagnostic is expert work, not a questionnaire. It ends with a view of the workflow that the business can act on — and a clear recommendation about the strongest next step.
What it involves
- Interviews with the people who actually run the workflow, not only those who own it.
- A current-state map: steps, handoffs, evidence, systems, approvals and exceptions.
- Where work is repeated, reconstructed or waiting, and what that costs in time and risk.
- A readiness view of the information, permissions and systems the workflow depends on.
- A future-state design that separates process change, automation, AI assistance and human judgement.
When we say “not yet”
A recommendation not to build is still a useful result.
We would rather tell you a workflow is not ready than implement something that quietly becomes another system to maintain.
- The evidence the workflow depends on is not current, complete or trusted.
- Ownership of decisions or exceptions is genuinely unclear.
- The process is about to change for commercial or regulatory reasons.
- A simpler non-technical change would deliver most of the value.
How an implementation stays controlled
Small, source-aware and accountable to the people who own the work.
Smallest useful scope
One workflow, one measurable improvement. Extensions are earned by evidence, not planned upfront.
Inside your environment
We work with your information, permissions and systems — commonly Microsoft-native — rather than introducing another place for work to live.
Human approval retained
Where AI assists, outputs point back to sources and accountable people still approve decisions.
Managed improvement
After go-live we monitor what is working, handle exceptions and improve the system as the business changes.
Bring the workflow that is costing you most.
